A pilot is easier to evaluate when everyone agrees in advance on what it must do. Without acceptance criteria, a demo can look successful while skipping exceptions, depending on unrealistic sample data, or producing an output the team cannot use.

Test one bounded process. Measures depend on the work: a feedback-routing pilot may evaluate appropriate assignment and review volume, while a deployment tool may verify service readiness. One metric does not fit every project.

Define scope and ownership

Write down the trigger, inputs, systems, expected output, and actions that remain manual. Name a process owner who can resolve category, policy, or approval questions. State which environments and data are permitted during the pilot.

Choose representative tests and measures

Include ordinary examples as well as missing fields, duplicates, unusual inputs, service outages, and ambiguous cases. Use sanitized data and documented expected outcomes. If reviewers disagree about the correct result, settle the rule before scoring the system.

Choose measures tied to the process, such as correct routing, percentage requiring review, successful completion, handling time, or recovery after a failed integration. Define the calculation and baseline. Also decide what result should pause the pilot, such as an unsafe action or repeated data loss.

Review operating cost and responsibility

Include model and platform usage, hosting, monitoring, maintenance, and staff review time. Assign an owner for alerts, credentials, and changes after the test. A pilot that works only while its builder watches it is not ready for unattended operation.
